Migration tool did not migrate all data for VM, looking for feedback

Hi all,

The tl;dr is I’ve experienced data loss, some 6-8 months of use of a vm, after migrating it from one TrueNas 25.10 system to a newer installation, same TrueNas version, on a different machine. I’m trying to figure out what went wrong.
For reference, I cannot go back and try to move the data from the old system again. That system is defunct now. It’s another tl;dr that I don’t want to go into and isn’t totally relevant to what I’m trying to figure out at this point.

The details:

What I do have, is a copy of the vm and its snapshots, that was replicated from the old system to my new one, on a HDD for staging. Then I have a 2nd SSD disk that is specifically for hosting VMs. I replicated another copy to the SSD to bring it back up for production.

When I boot up the VM (after recreating it and importing the vdisk/zvol), it is showing older versions of software I had running last year when I did a different migration. There is also data missing from our webserver, data that was basically everything we’ve done since last year.

I did already try moving the copy of the data on the staging drive to the SSD a 2nd time, same result. It’s like this last year’s worth of changes completely went missing. The worst case I’m feeling is I should have taken another snapshot before migrating off the old system and not just assumed it would copy everything as-is to the staging disk on the new system. Hoping to get some insight.

Since replication works on snapshots, if there was no snapshot from the timepoint after the new data was added, the replication task only replicated up to the timepoint of the last snapshot.

Replication is not a classical backup task.

What is/was your snapshot policy ?
Taking snapshots of running VMs opens another can of worms, since snapshots obviously dont fetch data in RAM and databases might also react unhappy upon restore.

Are you 100% sure the data on the original disc is gone forever ?
