Upgrade 25.04.2.6 to 25.10.3.1 fails either way

Hi everyone,

so i’m kind of lost (who might have guessed it, i’m posting here :wink: )

I’m trying to upgrade my NAS box based around prosumer components (will specify below) from currently 25.04 to 25.10 but fail to do so with the following error:

Begin: importing ZFS root pool “boot-pool” …Begin: importing pool “boot-pool” using defaults … Failure:1
Failure:1

Command: /sbin/zpool import -M -f ‘boot-pool’
Message: cannot import ‘boot-pool’: no such pool available
Error: 1

Looking at the topics “Update to 25.10 from 25.04.2.6 failed to import pool boot-pool” and “Troubleshooting Failed to Import Pools after Upgrade” (since i can’t put links here xD) this seems not uncommon for this version change.

Sadly neither of these threads got properly resolved or at least not the real problem behind it, as far as i can tell.

At first i tried the regular GUI update, which failed with the aforementioned error.
Then i tried as suggested a fresh install, which worked and booted up the first time, but after importing the config file of the previous installation, also stopped working with the boot-pool error.

Looking at the recognized devices in the initramfs it’s no wonder the boot pool can’t be mounted, because the drive for it is missing …
Only the four Seagate drives are recognized but not the M.2 SATA drive with teh OS.

Might anyone have a clue what’s going on here? How can a config import mess with the recognition of a drive?

If your entire M2 drive is missing, I would think that is a hardware failure and not TrueNAS. You might want to attempt a SMART Long test on that drive to check its health reporting.

If you boot into the BIOS / UEFI, are all the drives showing?

The drive shows up fine in BIOS and a live OS. SMART test is currently running.
EDIT: SMART test came back without error
